Returns always become “pile it and deal later”? Reverse inbound needs a QC gate and owner re-hang

The returned sales vehicle arrived at the platform, and the order number is in the sales group. The actual goods have been unloaded in the 'temporary area.' After a week of inventory, there was extra unclaimed stock. Customer service asked if it could be sent to another customer—but no one dares to sign off on the batch and quality inspection status.

What you'll take away

  • No RMA/return order number, no acceptance of goods; the temporary area is also a system location, with responsible personnel and inventory scope
  • The reason code is selected at the time of receipt, determining whether the item is resellable / pending inspection / scrapped / returned to the factory.
  • Inventory is locked before quality inspection is completed, and waves cannot be allocated
  • Reposting defaults to including the original outbound batch/SN and owner; items pending identification cannot be recognized, and bare receipt into new inventory is prohibited.
  • Sales returns and purchase return supplies are categorized by type, authority, and quality inspection templates; first, run through the main sales return workflow

The staging bay is the costliest “free” space

The four steps for returns in the PPT: Application → Review → Receiving → Shelving. Additional issues on-site are: unloading without an order, accumulation in temporary areas, verbal approval at quality inspection, lost batch numbers when re-hanging, refund issued but goods cannot be found—or goods already resold but refund not issued.

Reverse operations are not a mirror image of forward operations. Forward operations involve ASN and scheduling habits; reverse operations often start with 'get it back first,' and the system records it retroactively. Each retroactive entry causes a discrepancy between accounts and actual inventory. If temporary zones are not added to the system locations, seasonal inventory counts will inevitably reveal unassigned gains and losses, forcing the finance department to make non-business key adjustments — these adjustments are often more costly than occupying an additional platform for a month.

Gate: no RMA, no unload rights

RulesRequirement
AppointmentOccupy platform quota (can be pooled with stock purchase, but must be occupied)
Receive goodsOnly after scanning the RMA/return order number is confirmation allowed
No delivery orderMove to 'To Be Claimed' location, with time limit and person responsible
After receiving the goodsDivert by reason code or enter pending inspection; direct entry prohibited

"Remove first, then replenish" can be an exception: dual confirmation, replenish on the same day, escalate if overdue. When an exception becomes the main process, the temporary zone will absorb the genuine product channel. Overdue claim lists should be handled jointly by customer service and warehouse management—not just the warehouse's to-do. Long-term 'can remove without order' essentially tells customers and drivers: the order number is decorative.

Partial returns are charged by line and quantity, and the remaining returnable quantity of the original shipment line is verified. If over-returns are not blocked, 'returned quantity greater than shipped quantity' ghost inventory may occur, which will cause issues for finance and audit.

Pick the reason code at receipt

ReasonDefault pathCommon mistakes
Ordered wrong / UnopenedExempt from inspection or spot check → Can be resoldMixed into the picking location without changing batch ownership
Transportation damageTo be inspected → Scrapped or claim compensationWhen the genuine supplier shirks responsibility
Quality ComplaintIsolation → QMS/NCRCRM has closed the order, but it can still be allocated in the warehouse
Return after trial useMandatory full inspectionWhen the new product is restocked

Quality inspectors can change the reason code, but it leaves a trace. Writing 'problematic' in the remarks is equivalent to not writing anything. Before quality inspection is completed, inventory is locked and batches cannot be assigned—verbal 'quality inspection says OK' cannot release goods. If the quality complaint process only concerns CRM work orders and does not freeze inventory in the warehouse, the next batch may still ship problematic items—the complaint would turn from one order into two orders.

The exemption inspection strategy must be targetable and auditable: which SKUs, which customers, and what packaging conditions are allowed to bypass inspection and go directly to resale. Defaulting to resale exemption inspection becomes a breeding ground for batch mixing and secondary customer complaints.

Put-away: owner and lot beat quantity

By default, return the original outbound batch/SN; if it cannot be identified, enter the 'batch pending identification', and generating a new batch to disguise it as genuine is prohibited. In warehouses with multiple owners, you must return to the original owner—scanning it as another owner is more dangerous than quantity discrepancies.

The resalable strategy must be clearly written: whether the inventory attribute of 'returned for resale' is allowed; which customer contracts prohibit mixing returned batches. If a wave has no attribute filtering, returned goods may be sent to customers who are prohibited from mixing batches — compliance incidents are more costly than selling one less item.

Serialized items are particularly sensitive: returned SNs should be in an unassignable state before quality inspection is completed; if they are later scrapped or returned to the factory, the SN must no longer appear in the salable pool. If freezing is missed even once, it can lead to 'returned items being sold to the next customer'.

Finance side: RMA status is visible externally (Approved → In transit → Received → Under quality inspection → Returned/Disposed). Refunds are tied to the node 'Received and quality inspection conclusion allows,' reducing two extremes: refunding before the goods arrive and full refund for spoiled goods. When credit notes and inventory status are not synchronized, customer service will say 'Refunded' according to the system, but the warehouse cannot find the responsible person for the corresponding physical item.

Do not jam exchange, reship, and return onto one form

What the customer wants is that when exchanging goods, if the warehouse processes it according to 'return into inventory and another sales outbound,' it must be able to reference each other: the returned line and the replacement line should be linked to the same RMA. With two independent documents without references, customer service cannot answer 'where the returned item is, and where the new item was shipped from.'

Sequence part exchange: return the SN for freezing and resend; reship the SN from new inventory and write back to the RMA. If the reship bypasses the RMA reference, the traceability chain will break during the after-sales stage—quality and customer service can only check their own order numbers.

Sales return ≠ vendor return—separate buttons

Sales ReturnPurchase return
upstreamCustomer RMA / ExchangeSupplier Collaboration and Claims
PermissionCustomer Service / Sales / Warehouse ManagementProcurement/SQE/Warehouse Management
Quality Inspection TemplateSigns of use, packagingSupplier batch, incoming material standards
FinanceCredit, RefundAccounts Payable Deductions and Claims

When the interface is all called 'Return', the storage location strategy and the accounts will get mixed up. At the very least, the type, permissions, and default template should be separated. If returns to suppliers still follow the sales return storage location strategy, supplier batches and claim keys will be lost; if sales returns mistakenly use the supplier return template, the customer complaint evidence package will not match the usage traces.

Dock: reserve capacity for reverse flows

The peak of returns often overlaps with peak season procurement. A shared pool is possible, but reverse logistics should have a minimum quota or staggered time windows. KPIs only assess timely procurement, not return delays, so reverse logistics is always prioritized last—only by reporting the length of delays and the number of overdue items waiting for inspection in the weekly report will behaviors change. Appointment cancellations and rescheduling also need to be recorded: if the driver has arrived and the dock is occupied by incoming goods, it is one of the frequent causes of 'temporary area stockpiling.'

One returns dock, three reasons, RMA required

Two weeks only look at: number of receipts without orders, number of overdue items pending inspection, return of wrong owner/wrong batch interception. If receipts without orders can't be reduced, don't talk about reverse automation yet; automation will only digitize the temporary area.

Acceptance sampling of three orders:

  1. Normal sales returns with RMA: appointment → receipt → quality inspection → restocking, with no temporary area or unassigned storage throughout the process;
  2. No order received: whether to proceed to pending claim and close or escalate within the time limit;
  3. Quality customer complaint returns: whether they are isolated in the warehouse and cannot be allocated to waves, and whether QMS/NCR can see them.

In the third order, 'stack first, record later' still appears, and the reverse main path has not been established. Another draw to exchange goods: can return and supplementary issue reference the same RMA — the reference is broken, and the customer service loop is also broken.

Align status with after-sales and credit memos

Closing an RMA on the CRM/after-sales side does not mean it has been returned to the warehouse. Externally, it is recommended that the status machine have at least five states: approved, in transit, received, under quality inspection, and disposed (returned/scrapped/returned to factory). When the customer service visible status is not synchronized with the warehouse status, the customer will be verbally reassured twice—once being told 'returned,' and once being told 'still being checked.'

Trigger credit/refund on “received + QC allows refund/exchange,” not on “support clicked OK.” When QC says scrap and the contract allows depreciated refund, amount must reference the QC conclusion field—no silent support edits. Do not mark the RMA closed before exchange finishes, or the reship loses its reference.

Spot check: Randomly select a refunded RMA and see if you can see the corresponding receipt and quality inspection conclusion timestamps in the warehouse; if the timestamps are later than the refund date and there is no exception authorization, it indicates that the financial gate was opened too early.

Bin strategy for scrap, vendor return, and resale

Quality inspection conclusion is scrap: move to scrap/pending destruction warehouse, outbound requires two people or authorization; it is forbidden to stay in the inspection area 'handle as you see fit.' Conclusion is return to factory: generate a return-to-supplier coordination order and occupy the platform for reservation, actual items and order number leave the warehouse synchronously.

Items that can be resold by return are by default placed into the 'Returned for Resale' attribute area or the original logic area (according to the strategy), but wave filtering must read this attribute. When the strategy is set to 'can be mixed into the genuine product pool,' a hit record must be left for audit—especially for customer groups with batch mixing restrictions.

Stage-area capacity must be measured too

If the temporary area is only used as a 'buffer zone' without counting toward storage capacity, its area will expand infinitely. Including the temporary area storage locations in capacity and retention time assessments: overdue items are reported weekly, ranking alongside inbound timeliness. Areas not assessed will inevitably be used to stack goods that will be 'recorded later.'

FAQ

Quick answers on this topic—still stuck?Contact

Customer has a courier slip but no RMA—what then?

Set up 'returns pending claim,' limited to being linked to the original order; escalate to customer service after timeout. Long-term receipt of no orders is equivalent to encouraging arbitrary returns.

Can returns go straight to the pick face?

Allowed only when the 'resalable and inspection-free' strategy is triggered, and keep a record of the trigger. By default, being resalable and inspection-free is a breeding ground for batch mixing and customer complaints.

How are partial returns handled?

Charge according to line and quantity; check the remaining returnable quantity of the original shipment line to prevent over-return.

Can returns share IQC templates?

Engines can be shared, but templates should be divided by scenario. Returns depend on usage marks and packaging; incoming materials are checked based on supplier batch and standards.

Do reverse flows consume appointment capacity?

It needs to be occupied. Returns and incoming goods overlapping peaks is one of the hidden reasons for 'empty in the afternoon, congested in the morning.'
