QMS Acceptance practice

Supply-chain quality: incoming to complaint closed loop

Precision manufacturing · QMS acceptance · anonymized notes

Background boundary

Anonymized acceptance from precision manufacturing: incoming, in-process, and final inspection, with IATF 16949 / ISO 9001 evidence requirements. Scope covers JEDP-QMS plus organization, permission, process, and form engines. Incoming results can be visible to SRM, and in-process checks connect to MES stations only where the interface is in scope. No invented customer name or unpublished ROI. A separate coatings acceptance covers batch numbers, inspection reports, and shipment returns; see the case pack.

Projects are prioritized according to IQC and CAPA, and processes and SPC are expanded in stages; multiple factories undergo scope acceptance under the organizational tree, and multi-tenant boundaries are spot-checked according to the account opening list.

problem

Before going live, quality data is scattered across spreadsheets, cloud drives, and IM: inspections, deviations, customer complaints, and improvements are difficult to close the loop, and during audits it is often the case that 'the work has been done but no complete evidence chain can be presented.' Nonconformities are issued without deadlines or escalation, CAPA closure lacks effectiveness verification, and similar defects keep recurring; system documents, training, and on-site execution versions are inconsistent, and SQE and purchasing each follow their own approach to incoming material handling.

Audit sampling often gets stuck at 'dispersed records': inspection conclusions are in QMS, handling is in IM, documents are in the cloud drive, and training sign-ins are in spreadsheets, making it impossible to link everything under the same business key.

Typical breakpoints

  • Inspection standards and defect databases are not unified, and the criteria of IQC/IPQC/OQC drift between departments
  • Nonconformities are disconnected from inventory/work order status, and isolation and rework are verbally agreed upon outside the system
  • 8D/CAPA closure definition is vague, and measures and document updates are not managed in the same chain
  • The incoming material issues have not been reported back to procurement and the supplier for corrective action, and the collaboration is stalled within the quality department.

Preparation stage

Phase 1 — Defect library and standards. In the unified defect library of the form engine, sampling rules are linked with IQC/IPQC/OQC models; SQE, quality inspection, and procurement-related roles are associated with inspection standard versions and controlled documents according to their department and subordinate assembly permission packages.

Phase 2 — NCR and CAPA.Nonconforming review, concession/isolation/rework handling, and CAPA/8D follow Flowable BPMN, with configurable node time limits and escalation; approval/rejection drives inspection and handling status, preventing the process from closing while inventory remains usable.

Phase 3 — Supplier visibility and evidence.Within the interface scope, write back the incoming material results to the SRM supplier rectification view, connect process inspection with the MES workstation; the quality dashboard and report data are derived from the same source inspection and exception orders, and runtime can complete reviews within that person's own permissions through the API, without judging pass or fail.

Acceptance Drill

On the acceptance side, randomly select one complete record from the past three months, requiring that within the agreed time, the version of the relevant document, approval trace, training execution, and disposition conclusion are clearly stated; additionally, select one instance of nonconforming incoming material, tracking it through supplier correction and whether procurement can view the same perspective. CAPA closure must show evidence of implementation of measures and verification of effectiveness, rather than merely completing forms. Customer complaint positioning drill: drill down from the customer complaint form to the material batch, inspection records, and associated CAPA status (within the enabled traceability scope).

Pay attention to the boundary

The public page does not display percentages for which no calibration has been attached; complete cycles and previous and subsequent calibrations can be found in the Resource Center case collection. If the company has not yet unified incoming material master data or the MES collection points have not been managed, the scope of IQC and CAPA should be narrowed before expanding SPC and process linkage. Design-state agents can accelerate form and process configuration, but they do not replace SQE in confirming standards and closure calibrations.

This public page lists acceptance capabilities only. Timelines and before/after metric definitions are in the Resources case pack; solution details are on the QMS product page.

SRM Acceptance practice

Supply-chain upstream: outsourcing to reconciliation

Precision manufacturing · subcontracting acceptance · anonymized notes

Background boundary

Anonymized acceptance from subcontracting collaboration at a precision manufacturer. Sourcing, subcontract orders, delivery, and reconciliation had been offline. Scope covers JEDP-SRM, multi-company isolation, inherited permissions, approvals, and the supplier portal. WMS receipt and QMS incoming inspection connect only inside the combined scope. No invented customer name or unpublished efficiency percentage.

The group procurement organization tree and supplier master data are first frozen and then the portal is opened; outsourced and standard procurement are accepted through separate channels, and the languages of overseas suppliers are enabled according to tenant strategies.

problem

Sourcing, outsourcing, delivery, and reconciliation rely on Excel and chat. Suppliers and internal planning, SQE, and finance cannot see the same status. 'Order has been sent' does not equal 'confirmed,' and verbal urgent changes cause plan and reconciliation drift; reconciliation discrepancies only surface at the end of the period, making it difficult to trace outsourced material issuance and losses back to documents.

Planning, SQE, and finance have inconsistent understanding of whether an 'order is valid,' and the root cause is often the lack of a state machine record for release—confirmation—version changes.

Typical breakpoints

  • There is no trace of the demand pool and sourcing results, and the fixed points and price versions do not match.
  • Delivery scheduling and delivery confirmation have no secondary verification, and material shortage meetings have turned into screenshot confrontations.
  • Incoming material quality and 8D corrective actions have not entered the procurement view, with performance and approval being disconnected
  • Reconciliation, invoicing, and payment requests are not linked to the order/receipt line

Preparation stage

Phase 1 — Onboarding and sourcing trail.Manage supplier access, licenses, and performance labels; the demand pool and sourcing process are recorded online, pricing results can be transferred to procurement execution, and the organizational engine ensures isolation across multiple subsidiaries.

Phase 2 — PO confirmation state machine.Order release—confirmation—activation and versioned changes follow the process engine; outsourcing delivery scheduling and response submission are separated commitments and feedback, material shortages and delivery statistics are aligned with the order lines.

Phase 3 — Statement trace-back and portal.Incoming material quality and 8D are shared with procurement/SQE views; reconciliation, invoicing, and payment applications are linked to orders/receipt lines, and discrepancies can be drilled down to material issuance, loss, and outsourcing circulation; OTIF reporting standards are documented in writing.

Acceptance Drill

Sampling strategic material orders: confirmation rate and confirmation timeliness can be statistically analyzed; deliberately trace back a 'delivery date change' to check if there is a version and a secondary confirmation. Reconciliation discrepancy drill: locate the discrepancy line to the receipt, material issuance, or subcontract flow order, rather than having two people check Excel. Sampling on supplier portal and internal key statuses should be consistent, and long-term independent record-keeping is prohibited.

Pay attention to the boundary

OTIF/delivery-related indicators must have row-level metric definitions; the public page does not list percentages without attached definition. Multi-organization groups must freeze the purchasing organization tree before opening the portal. Runtime can query and complete reviews within that person's own permissions through the API; it does not approve for someone else and does not change prices.

CRM Acceptance practice

Customer Delivery: Closed Loop from Lead to Payment

Precision manufacturing · delivery and collection acceptance · anonymized notes

Background boundary

CRM acceptance for precision manufacturing: quote-to-cash on one document chain, not only a lead funnel. Scope includes quote and contract approval, shipment coordination with WMS where the interface is in scope, and cash application. No invented customer name or promised collection-cycle percentage.

Quote-to-Cash acceptance covers opportunity evidence, contract versions, delivery coordination, and payment reconciliation; for project-based delivery with an additional PMS, milestone triggers and boundaries are written into the scope description.

problem

Quotations, reconciliation, and invoicing rely on offline processes, and sales, order follow-up, and finance are not connected; price and delivery time versions fork again in the contract, delivery, and invoicing stages. Payment verification does not match goods and invoices, making it unclear "which amount corresponds to which line"; funnel stage definitions are unclear, and forecast meetings debate the meaning of stages rather than evidence.

The sales funnel stage lacks required evidence, causing forecasts to debate 'stage definition' rather than 'whether attachments and approvals exist'.

Typical breakpoints

  • The quoted effective price has not been versioned with the contract terms, and the verbal price is implemented.
  • Shipping exception without reason code, OTD statistics unexplained
  • Invoicing and payment not offset to order/shipping line
  • Delivery date commitment not aligned with plan or ATP/CTP explanation

Preparation stage

Phase 1 — Opportunity and quote model.Business opportunity stage rules and the quotation model are implemented in the form engine, with header and line-level structuring; sales organization and permission inheritance, quotation effective date and version are queryable.

Phase 2 — Ship, statement, invoice.Quotation/contract approval goes through Flowable; contract changes are tracked and linked to order execution, and the reason code for delivery exceptions must be filled in to avoid unexplained OTD.

Phase 3 — Cash reverse lookup.Reconciliation, invoicing, and payment write-off to order/shipment line; consistent with WMS shipping status within the interface scope; accounts receivable and funnel indicators are published in the report engine, and the running state query only consumes published items.

Acceptance Drill

Extract orders that have been paid, and within the agreed time, trace back the quote version and delivery line from the payment; include the proportion of delivery exceptions in the weekly report, and when exceptions become the main channel, there must be governance records. Display evidence fields for funnel stage changes, and no longer argue stage definitions without basis in forecasts.

Acceptance capabilities

Lead to cashThree flows unified
Collection planDunning trackable
Cash applicationTied to orders

Pay attention to the boundary

If project-based delivery uses PMS, the boundaries between contract milestones and CRM delivery/payment triggers need to be clearly defined in the scope description. Public pages do not show gross profit or payment improvement percentages without attached criteria. The design-stage agent speeds up the configuration of quotation and payment forms, Runtime can query and complete reviews within that person's own permissions, and does not change prices or write off automatically.

WMS Acceptance practice

Supply-chain warehouse: multi-site inventory & barcode traceability

Multi-site manufacturing · barcode traceability acceptance · anonymized notes

Background boundary

Multi-warehouse manufacturing and storage acceptance: from raw materials to finished products, barcodes/batches are used throughout. The scope includes interfaces within JEDP-WMS and SRM inbound, MES material issuing and returning, and QMS incoming inspection, organized by warehouse and owner separation, not involving fabricated stock capacity to enhance figures.

Clearly state multi-warehouse, multi-owner, and barcode strategies in the scope description; classify the enforcement levels of FIFO/expiration date, and exceptions for release must have traceable approval.

problem

It is difficult to reconcile multiple warehouse accounts with actual stock; receipts and issues, as well as production material requisition and return documents, are not closed-loop. Batch traceability is broken, making it impossible to quickly trace back the receipt and delivery chain in case of customer complaints or recalls. Reservations only account for registration, not time slots; FIFO is written in the regulations but can be bypassed on site, and inventory discrepancies have no cause classification.

Discrepancies between accounts and actual stock are often not just a single scanning code issue, but occur when some part of the chain of booking, receiving, shelving, picking, and checking reverts back to Excel.

Typical breakpoints

  • Goods received without ASN/appointment, platform congestion relies on on-site coordination
  • Items were placed in the wrong location on the shelf; cycle counting only adjusts the account without recording the reason code.
  • If the batch size is too large or the review is merely formal, picking errors will repeatedly occur.
  • Inconsistent with MES material picking status, inventory at the line-side warehouse is drifting

Preparation stage

Phase 1 — Appointment and receipt.Online appointment and receipt closed loop, ASN and dock time slot occupancy; organization is separated by warehouse, and the warehouse manager role permission package is consistent with the scope of the owner.

Phase 2 — Wave and check.Shelving strategy and storage location management, cycle counting with reason codes; wave picking and outbound verification binding containers and orders, barcodes spanning batches and containers.

Phase 3 — Cycle count and lot rules.Integrate SRM arrivals, QMS quality inspection freeze/release, and MES material issuing/return writing; the inventory accuracy and discrepancy reason reports extract data from the same source work orders, and integration failures are visible to the business.

Acceptance Drill

Account and physical inspection: Discrepancies must have categorized reasons and a closed-loop process for handling. Randomly select finished product batch numbers, and within the agreed time limit, trace back the receiving, storage location, and outbound customer link. FIFO bypass must show exception orders and approvals; the rules for occupying and releasing scheduled time slots can be demonstrated.

Acceptance capabilities

Pay attention to the boundary

Accuracy and OTIF-type indicators need to be at the line-item level, and naked percentages should not be listed on public pages. Outsourced warehouses without ASN practices should enforce detailed thresholds in phases. Runtime can query and complete reviews within that person's own permissions, and does not change the inventory ledger directly.

MES Acceptance practice

Supply-chain manufacturing: plan to shop-floor execution

Discrete shop floor · scan reporting acceptance · anonymized notes

Background boundary

Discrete workshop MES acceptance: plan to execute on-site, combined with WMS material calling and QMS process inspection. The scope includes barcode reporting, process quality, batch traceability, equipment OEE, and Andon boards (according to the activated modules), without fabricating OEE improvement ratios or data acquisition protocols that have not been deployed.

The list of process steps and collection points should be signed by the business first before configuration; the OEE three rates should have a unified definition, and the data acquisition protocol should be accepted according to the actual scope of activation.

problem

Paper-based reporting is delayed, causing information gaps between the site, warehousing, and quality; plans look good but there is no authorization for completeness or reallocation, resulting in distorted progress. Process inspections and nonconformities are not incorporated into the execution chain, and traceability reaches only the batch number, not the workstation; criteria for equipment downtime are inconsistent, making improvements unaligned.

The distortion of plan achievement rate often comes from unauthorized reassignment and reporting points falling on non-bottleneck processes, making the progress appear completed while traceability is missing.

Typical breakpoints

  • The collection point is not located on the actual change operation step, resulting in an instantaneous inconsistency between reporting and progress.
  • Inserting orders and changing assignments leave no trace, and the plan completion rate is inexplicable
  • Work orders for which process inspection and defect database are not linked (when combined with QMS, the standard/CAPA is based on QMS) status
  • The materials called for are not synchronized with WMS inventory, and shortages only become apparent when production stops.

Preparation stage

Phase 1 — Routing and capture points.Sort out the BOM/process route and operation collection list, dispatch work with limited capacity and verify completeness; scanned work reporting and work-in-progress status are consistent in forms/execution level.

Phase 2 — Dispatch and kit constraints.Process inspection and non-conformance trigger rework/scrap/quarantine, with status written back to the work order; reallocation and rush orders go through authorization and traceable records to prevent progress from being quietly adjusted.

Phase 3 — Traceability and quality link.Batch/serial continuity of raw materials, processes, and inspections; Andon and Kanban share the same source for reporting work and downtime reasons; material requisition is linked with WMS, QMS CAPA is coordinated within the scope.

Acceptance Drill

After scanning the key process steps, the progress and traceability fields must be instantly readable; when completeness is not met, dispatching is intercepted or a visible exception is shown. OEE sampling can break down the three rates, and downtime reason codes are complete. Finished product batch numbers can be used for time-limited reverse checks of material batches, process personnel-machine records, and inspection conclusions; overdue items are listed in a gap list.

Pay attention to the boundary

SPC and equipment data acquisition are accepted according to the actual scope of activation, and unimplemented protocols are not promised. The public page does not display capacity increase percentages without attached calibration. The boundaries between APS and MES should be clearly stated: scheduling algorithms and execution constraints belong to different configuration responsibilities.

PMS Solution scenario

Project intake through acceptance

Project delivery · milestone acceptance · anonymized notes

Background boundary

Project-based delivery PMS acceptance: Milestones from project initiation to acceptance, coordinated with CRM contracts and EHR work hours (within scope). Covers L1–L3/WBS, Gantt/Kanban, four-type cost and change control, presented in a desensitized manner, without fabricating the number of projects or shortening the proportion of project duration.

The WBS levels of the project portfolio and single projects are defined in the scope statement; acceptance with CRM contracts and EHR work hours interface is carried out according to the enabled modules.

problem

Plans, costs, and risks are dispersed in spreadsheets, unable to connect from pre-sales to payment collection; Gantt charts lack baselines and change control, and progress percentages lack a fixed denominator. Resources are assigned only to people without seeing the workload, costs explode afterwards; milestones have only dates without evidence packages.

The progress percentage lacks a fixed denominator and baseline version, making it impossible for milestone meetings to determine whether 'changes have been approved'.

Typical breakpoints

  • Scope changes did not go through impact assessment, and the WBS spread silently
  • The three sets of accounts for work hours, procurement, and expenses do not match, EAC/ETC is unreliable
  • Milestone acceptance without deliverable list and three-state conclusion
  • Key roles overloaded with multiple projects, only exposed when delays occur

Preparation stage

Phase 1 — Freeze WBS baseline.Freeze WBS and baseline for project initiation, and allocate resources by role/named hierarchy; organize and set permissions according to project organization or matrix rules.

Phase 2 — Change gate.Change impact assessment and CCB process, costs/labor hours/procurement are collected into the work package; mobile work reporting and expense approval go through Flowable.

Phase 3 — Milestone evidence pack.Milestones are linked to deliverables and three-state acceptance conclusions; war room indicators and report releases, CRM payment triggers and PMS milestone boundaries are explainable.

Acceptance Drill

Randomly select ongoing tasks, and provide the baseline version, whether changes have been approved, and the affected milestones and budget items. The milestone acceptance should present the evidence package and three-state conclusions; the cost sampling should trace back from expenses/work hours to the work package.

Pay attention to the boundary

When Agile and Waterfall are mixed, the work item hierarchy must be specified in the scope description. The public page does not list the proportion of project cycle reductions for items without attached criteria. Runtime can query and complete reviews within that person's own permissions, and does not approve changes automatically.

EHR Solution scenario

Hiring through payroll on one HR stack

Group HR · org-to-payroll acceptance · anonymized notes

Background boundary

Group HR EHR Acceptance: Organization appointment-driven permissions and processes, covering recruitment pre-onboarding, attendance and leave, performance, and payroll calculation. Deeply reused with the organization engine and permission engine, connected with MES reporting by project for piecework activation, without fabricating payroll accuracy or undisclosed productivity indicators.

The effective date of organizational positions and the organizational engine is unified; compensation plans are organized by legal entity/organization, and piece-rate linkage with MES is activated by project.

problem

Recruitment and onboarding are handled offline, and after a job transfer, approvals still go to the old manager; attendance anomalies are only dealt with at the end of the month, and employees question deductions that cannot be clearly explained. There are multiple performance evaluation schemes without calibration or application of results; the piecework, hourly, and attendance records are not aligned, leading to repeated trial calculations before payroll.

Repeated pre-payroll trials are often caused by attendance, piecework, and performance data not being reconciled under the same business key.

Typical breakpoints

  • Concurrent post, secondment, acting position with no time limit and data scope
  • Attendance anomalies have no classification or time limit, and changes outside the pre-salary window were not processed through the adjustment form.
  • Floating salary is given without calibrating performance results
  • The payroll item cannot link back to attendance or piecework source documents

Preparation stage

Phase 1 — Position-driven permissions.Switch permission packages for transfers, secondments, and job appointments; recruit with minimum pre-employment permissions, and switch to the official package on the employment effective date.

Phase 2 — Attendance exception loop.Attendance anomaly classification, response time limits, and pre-salary confirmation window; performance goals—review—calibration—application closed loop, uncalibrated goals will not enter variable pay.

Phase 3 — Payroll input lock.Payroll trial calculation—review—approval—locking, adjustment forms retain traces; piecework output consumes MES reporting within the range; manpower dashboard indicator reports are published.

Acceptance Drill

Random inspection on the effective date of job transfer: Organization, permissions, and approvers should be consistent at multiple points. Any selected salary items should trace back to appointment, attendance, or piecework/performance documents and whether they were modified by adjustment forms. Performance must display calibration records before being included in variable pay.

Acceptance capabilities

Pay attention to the boundary

The complexity of the compensation formula is configured according to the company's system, and the public page does not promise specific algorithm result ratios. Multi-subsidiary companies must freeze the organizational tree before launching the compensation plan. The design-phase agent accelerates the form process and does not automatically lock payroll.

Foundation Acceptance practice

Unified digital platform modeling

Multi-product stack · engine foundation acceptance · anonymized notes

Background boundary

Acceptance of a digital foundation layered with multiple product lines: On top of JEDP’s six engines (organization, permissions, forms, Flowable BPM processes, reports, integration) and the design-time/runtime dual agents, the actually purchased modules from SRM/QMS/WMS/MES/CRM/PMS/EHR are layered. Desensitized description of the sequence of combination go-live and reuse relationships without fabricating the percentage increase in efficiency for a unified platform.

The base acceptance shall be based on the contract module list. The six major engines will first undergo cross-sampling inspection before stacking the products; the dual agents will be moved back and trialed on a small scale.

problem

The smokestack-style construction has led to separate sets of master data and permissions. Each time a new product is added, the organization and approval processes have to be integrated repeatedly. Processes, forms, and report standards drift between systems, and integration failures are invisible to the business; if agents are promoted across the entire plant too early, they can easily bypass permissions and metric standards that have not yet been governed.

The second set of department trees and approval flows is a typical symptom of siloed construction, where each additional product afterwards requires repeated integration and reconciliation.

Typical breakpoints

  • The second set of department trees and role packages are not synchronized across multiple systems after job transfers
  • Each product has its own approval workflow, and audit trails are scattered.
  • The report metrics and business orders come from different sources, so the management meeting figures do not match.
  • The integrated channel has no reconciliation; failures appear only in the IT logs.

Preparation stage

Phase 1 — Org and permission skeleton.Freeze organizations, permissions, forms, and Flowable process baselines, achieving multi-tenant/multi-organization framework all at once; integrate credentials and environment isolation.

Phase 2 — Form and flow baseline.According to dependency stacking SRM/WMS/MES/QMS with CRM/PMS/EHR, reuse engine configuration; master data direction and mapping tables are ledgered.

Phase 3 — Integration and multi-tenant.Unified report standards and integrated reconciliation list, the operational-state agent is piloted after the indicators stabilize; in the design state, humans release in the loop, and in the operational state, it queries and handles within that person's own permissions.

Acceptance Drill

Check whether the organizational scope of the same person in the launched products is consistent with the person to be handled; the mapping table of key fields (material, organization, person) for cross-product documents can be maintained. Intentionally causing recoverable integration failures, backlog visible on the business side; unauthorized requests by the agent are rejected with audit records.

Acceptance capabilities

Pay attention to the boundary

Acceptance of the base does not mean that the entire product line will be launched on the same day; the scope shall be based on the contract module list.
